The value per opportunity is the client's own number, not ours, and every client gives us their floor rather than an average. It is the least a new customer is worth to them, so the pipeline figure is the conservative version of what the month produced.

We forward a positive reply to the client and stop there. What closed after that is confidential, the same reason none of these companies are named. So there are no meeting counts and no close rates here. What each Result adds is what the replies themselves looked like.

Lists start with a data provider and are then enriched for a buying signal, which is what decides the week an email goes out and gives it something specific to say.

Problem

They had spent most of the previous year trying to generate their own leads, burning about nine months on tools and lists before admitting nobody in the business knew how to run outbound. Meanwhile finance managers heard robotic process automation and assumed a six figure licence.

Solution

First angle was cost saving and it drew replies from people who wanted a business case written for free. We narrowed to one job, the supplier invoice run, and put a fixed price on it so nothing had to go to a board. The list was enriched for which accounting system each firm ran, since the email had to name the screen the invoices were being keyed into. The third change was writing to the finance manager who owned the process, and at anything under 40 staff to the owner, who is both.

Result

17 positive replies, $85,000 of pipeline at the $5,000 pilot price, which is the smallest thing they sell. Every reply was passed over to their team. Most wanted to know what happened if the bot got it wrong.

A seven person consultancy in Austin, first year selling AI work rather than workflow automation.

Problem

Paid search for anything with AI in it had gone from expensive to unaffordable inside six months, and the clicks they did buy were students and competitors. After ChatGPT everyone wanted a meeting about AI and nobody had a budget line for it.

Solution

The word AI came out of the email entirely. What went in was one job, sorting and routing inbound support mail, with a two week audit as the way in. We also cut the list back to companies with a named head of support, or a founder still answering support themselves, since without either there was nobody to own it.

Result

20 positive replies, $40,000 at the $2,000 audit fee. Replies were forwarded to their team. A lot of them were curiosity with no owner and no budget, which is what that year looked like.

Problem

Their last agency had charged a retainer for six months and delivered a list of job titles. On top of that, half their prospects had already bought a cheap chatbot that answered customers wrong in public, so the word pilot made people flinch.

Solution

We put a named accuracy target and a fixed price in the first email, which no competitor was doing. The first list was innovation and transformation titles and it went nowhere, so we rebuilt on operations directors. Third pass added companies that had publicly pulled a chatbot, which read as opportunistic and was dropped.

Result

55 positive replies, $275,000 at the $5,000 pilot. We forward the reply and stop there, so anything past it is their number, not ours. The accuracy figure came up in nearly every response.

Problem

They kept winning pilots and losing the rollout, because the innovation lead who signed the pilot had no budget for the build.

Solution

The list moved from innovation leads to operations directors who owned both the process and the spend, enriched for firms that had publicly announced an automation or AI project in the previous year, since those already had a budget line. Pricing went into the first line rather than being held back for the call. We also tested a version that led with a customer logo, which underperformed the plain version and was retired in week two.

Result

119 positive replies across September, $595,000 at the $5,000 entry pilot. From the reply onward it was their sales team, not us. The common question moved from what does it do to who owns it afterwards, which was the point of the change.
